Why Your Best Engineers Often Fail as Managers

It is one of the most predictable patterns in engineering organisations. A brilliant individual contributor - technically sharp, dependable, respected by peers - is promoted into a management role. Within six to twelve months, something goes wrong. The team is frustrated. Delivery is slipping. And the new manager, for the first time in their career, is struggling.

This is not a rare failure. It happens constantly, across industries and continents. And almost without exception, it has nothing to do with the person's technical ability. It has everything to do with a transition they were never properly prepared for.

The Problem with Promoting on Technical Merit

When an engineer is promoted into management, the implicit message is: you were good at the work, so now you can lead others doing it. It sounds logical. In practice, it creates a fundamental mismatch.

Technical mastery is about individual performance - solving problems, writing code, designing systems, delivering outputs. Leadership is about something entirely different. It is about enabling other people to perform. The skills are not just different. Iin some ways, they pull in opposite directions.

The engineer who thrives on being the expert in the room must learn, as a leader, to make others the expert. That is a profound identity shift, and most people are never told it is coming.

Many newly promoted managers continue to behave like senior engineers. They dive into technical detail, override their team's decisions, and measure their own value by what they personally produce. This frustrates the team, stifles development, and ironically produces worse outcomes than if the leader had stepped back entirely.

Three Mindset Shifts That Change Everything

Over decades of leading major engineering programmes internationally, I have observed that the engineers who make the transition successfully tend to make three fundamental mental shifts. Those who struggle tend to miss at least one of them.

The first is moving from doing to enabling. Your job is no longer to be the best engineer. Your job is to build an environment where your engineers can do their best work. That means hiring well, removing obstacles, giving clear direction, and then getting out of the way.

The second is moving from knowing to guiding. As a technical expert, your authority came from knowing the answer. As a leader, your authority comes from asking the right questions, drawing out insight from others, and making good decisions under uncertainty - often without all the information you would like.

The third is moving from individual excellence to team excellence. Your performance is now measured entirely by what your team produces. If your team delivers, you succeed. If they struggle, so do you, regardless of how technically brilliant you personally are.

What the Transition Actually Requires

None of this means technical knowledge becomes irrelevant. A deep understanding of the work remains valuable. It builds credibility, informs judgement, and helps you protect your team from unrealistic demands. But it is no longer sufficient.

The capabilities that matter most in leadership are communication, emotional intelligence, stakeholder management, team dynamics, financial awareness. They are rarely taught in engineering programmes and are seldom part of the conversation when engineers are being considered for promotion.

That gap is exactly what causes the pattern described at the start of this piece. Not a lack of intelligence or effort. A lack of preparation for a fundamentally different kind of challenge.

I have seen engineers with outstanding technical records derailed in leadership not by ignorance, but by the assumption that what got them here would get them further. It is an honest mistake — but an avoidable one.

The Good News

Leadership skills can be developed. Unlike some technical disciplines, they do not require years of formal study. They require self-awareness, deliberate practice, and the willingness to be uncomfortable while you learn.
